The SEO KPIs to track are sign-ups or demo requests from organic search, non-brand clicks and impressions, click-through rate per page, indexed pages, and for AI search, visits from AI assistants and your share of AI answers. Track the business result first and use the search metrics to explain it.

This list is for search. For the wider startup numbers, see early-stage startup metrics.

In short

  • Lead with one business KPI: sign-ups, trials or demo requests that started on an organic search visit.
  • Split Search Console clicks and impressions into brand and non-brand searches.
  • Watch click-through rate per page to find titles and snippets to fix.
  • Track position as a trend per page group, not a single number.
  • Check indexed pages so nothing you published is missing from Google.
  • For AI search, track visits from AI assistants in GA4 and share of answers for a fixed prompt set.
  • Report monthly, by page group, with notes on what changed.

Business KPIs

Search is worth tracking because of what it brings. Mark sign-ups, trials and demo bookings as key events in GA4, then report how many started on a visit from Organic Search. Also note which landing pages those visits started on, so you know which pages earn their place.

If your sales cycle is long, add the demos and deals where the first visit came from search. Save the first source at sign-up so you can see it later, as covered in early-stage startup metrics.

Search Console KPIs

Search Console’s Performance report gives four metrics. Google defines them as impressions, “How often someone saw a link to your site on Google”, clicks, “How often someone clicked a link from Google to your site”, average position, and click-through rate, which is “clicks ÷ impressions” (Google).

How to use each one:

  • Clicks and impressions, split by brand. Filter queries that contain your brand name. Brand clicks grow with awareness. Non-brand clicks show whether new buyers find you through search.
  • Click-through rate per page. A page with many impressions and few clicks usually needs a title and description that match the searches it shows for. Our SERP preview and meta tag checker help with the rewrite.
  • Average position as a trend. Google says position “can be misleading if you don’t understand the subtleties” and recommends you “monitor change in position over time” (Google). Report it per page group, such as comparison pages or guides, not as one site wide number.
  • Queries per page. A page that shows for many related searches answers the topic well. A page that shows for searches it doesn’t answer needs a sharper focus.

Technical health KPIs

These show whether the pages can count at all:

  • Indexed pages against published pages. The Page indexing report shows which pages Google has and why others are missing. Our post on why a website is not indexed by Google covers each status.
  • Core Web Vitals. The Core Web Vitals report in Search Console shows URLs that need work.
  • AI crawler access. Check that robots.txt and your firewall let in the crawlers for the assistants you care about. The AI crawler checker tests robots.txt.

Treat these as pass or fail checks. You don’t need a trend line for them, only an alert when one breaks.

AI search KPIs

AI answers need their own KPIs, because a buyer can read your name in an answer and never click.

  • Google AI Overviews and AI Mode. Google says sites in these features “are included in the overall search traffic in Search Console”, inside the “Web” search type (Google). Search Console does not split them out, so they sit inside your normal clicks and impressions.
  • Visits from AI assistants. GA4 has an AI Assistant default channel for visits from assistants such as ChatGPT and Gemini. Our guide to tracking ChatGPT traffic in GA4 covers the channel, a custom channel group and what it misses.
  • Sign-ups from AI assistant visits. The same key events, filtered to that channel. This is the AI KPI closest to revenue.
  • Share of AI answers. Run a fixed set of buyer prompts in ChatGPT, Perplexity and Google’s AI Mode each week, and record how often you are named. Answers change from run to run, so report the share across many runs, not a position. See how to track AI visibility for the prompt set and the log.
  • Cited pages. For each prompt, note which of your pages the answer links to. Those are the pages to keep current.

Metrics to stop reporting

  • Total sessions. It mixes brand, non-brand, support and job seekers, so it can rise while buyers fall.
  • Number of keywords ranked. It counts searches nobody buys from.
  • Third party authority scores. They are a vendor’s estimate, not a Google metric. Track the links and mentions behind them instead.
  • A single AI rank. AI answers vary between runs, so one check proves little.

How to report SEO KPIs

Report monthly on one page. For each page group, show the business KPI, non-brand clicks and impressions, click-through rate and share of AI answers, with the previous period next to it. Add one line per change you shipped, with its date, so a move in the numbers can be matched to a cause.

Check the technical health KPIs weekly, and fix breaks the same week. Google notes that a change can take “a few days to a few weeks” to show for title links, because the page has to be recrawled (Google), so judge content changes over a longer window.

FAQ

What are the most important SEO KPIs?

Sign-ups or demo requests from organic search, non-brand clicks and impressions, click-through rate per page and indexed pages. Add AI assistant visits and share of AI answers for AI search.

What are AI SEO KPIs?

KPIs for AI answers: visits and sign-ups from AI assistants in GA4, share of answers for a fixed prompt set, and which of your pages the answers cite.

Does Search Console show AI Overviews traffic?

Yes, but not separately. Google counts AI Overviews and AI Mode inside the Web search type in the Performance report.

How often should I report SEO KPIs?

Monthly for performance, weekly for technical health and the AI prompt log.

Is average position a good SEO KPI?

Only as a trend per page group. Google says the number can mislead and suggests watching change over time.
